FlowState Divers does not organise its mentors into a simple hierarchy of "senior" and "junior." Authority to teach is granted programme by programme, based on demonstrated mastery of that specific curriculum - not on tenure, popularity, or how long someone has been associated with the institution. This page introduces the four professional tiers that structure who is authorised to teach what, and who holds the authority to confirm that everyone else genuinely is who they claim to be.
Tier 1 Mentor
A Tier 1 Mentor is credentialed to teach the full XBASE arc, Genesis through Furian, in its entirety. This is deliberately not framed as an entry-level rating beneath the tiers that follow. XBASE is the foundation every later bundle and every later diver assumes, and a Tier 1 Mentor is the mentor trusted to install that foundation correctly, in every diver who passes through it, without exception.
Becoming a Tier 1 Mentor requires the full mentor candidate development process described elsewhere in this document, credentialed specifically across every XBASE module. No mentor teaches any other bundle without first holding this standing - Tier 2, Tier 3, and Tier 4 credentials are all built on top of Tier 1 status, never in place of it.
Tier 2 Mentor
A Tier 2 Mentor is a Tier 1 Mentor who has extended their credential into one or more configuration or environmental disciplines beyond the XBASE foundation - sidemount, twinset, stage cylinder use, or other XTEND and XPLORE specialisations. A Tier 2 credential does not replace a mentor's standing to teach XBASE; it adds to it, extending the same rigorously verified standard into a specific direction a diver may need once their foundation is already solid.
Tier 2 credentialing is unit- and discipline-specific. A mentor credentialed to teach sidemount is not automatically credentialed to teach a twinset. Each specialisation is earned and confirmed independently, consistent with the same principle applied throughout this document: a credential means exactly what it says, for exactly the scope it covers, and no further.
Tier 3 Mentor
A Tier 3 Mentor holds the highest tier of in-person teaching authority within FlowState Divers: credentialed to run the XPERIENCE bundle, Velari through Noctane, entirely in person, with no eLearning or remote coaching route to fall back on. This authority is reserved for mentors who have already proven themselves at Tier 1 and who have gone on to demonstrate the additional judgement, scenario design skill, and composure required to run training where the entire premise is compounding, unscripted difficulty under direct observation.
A Tier 3 Mentor is not simply a Tier 1 Mentor with more experience. XPERIENCE asks something categorically different of the mentor delivering it - the ability to introduce genuine, layered complications into a scenario, read a team's real-time decision-making under pressure, and debrief a dive that didn't go to plan without either coddling the diver or crushing them. This authority is credentialed and confirmed with the same rigour as every other tier in this system, and it is not extended simply because a mentor has taught for a long time.
Tier 4 Mentor
A Tier 4 Mentor holds the authority to evaluate and confirm every other mentor in this system: to award endorsements during mentor candidate development, to conduct mentor re-qualification, to review complaints and quality concerns raised against a mentor, and to exercise the waiver authorities described elsewhere in this document that sit specifically with this tier.
A Tier 4 Mentor is not simply a more senior role - their entire function is to guarantee that the standard this document describes is actually being held by everyone teaching beneath them, including Tier 3, Tier 2, and Tier 1 Mentors alike. Reaching Tier 4 requires years of active standing as a Tier 1 Mentor at minimum, demonstrated exemplary judgement and impartiality, and the explicit support of FlowState Divers leadership - because the integrity of every credential described on this page ultimately depends on the honesty and rigour of the Tier 4 Mentors confirming them.
How the Tiers Relate
These four tiers are not a strict ladder every mentor is expected to climb in sequence. A Tier 1 Mentor who has no interest in ever running XPERIENCE scenarios or evaluating other mentors is not a lesser mentor for having chosen to stay there - they are the mentor most divers will actually train with, on the programme every later bundle depends on. Tier 2, Tier 3, and Tier 4 credentials represent additional, optional extensions of authority into specific directions, each earned independently and each held to the same uncompromising verification this entire document insists on, regardless of which direction a mentor chooses to grow in.
